Granular command of technical details; ability to explain why specific trade-offs were made rather than speaking in high-level abstractions.

"Walk me through a project where your initial technical or operational plan failed. What broke, how did you diagnose it, and what did you salvage?"

Character & Candor

Intellectual humility, moral accountability during difficult quarters, generosity with collaborators, and the courage to voice uncomfortable truths.

What to Listen For
Willingness to take direct personal ownership of mistakes without deflecting blame onto team members, macro markets, or past leadership.
Diagnostic Inquiry
"Tell me about a time you strongly disagreed with your CEO or board on a major initiative. How did you challenge them, and what happened after?"

Authentic Motivation

Self-awareness regarding what genuinely energizes them. Ensuring this career transition represents a proactive leap toward a meaningful challenge rather than an escape from frustration.

What to Listen For
Clear, grounded rationale for why this specific company stage, technical challenge, and team size makes sense for their next 3–5 year chapter.
Diagnostic Inquiry
"If you join us and look back in two years, what must have occurred for you to consider this the best career decision of your life?"

Contextual Environmental Fit

Matching individual working rhythm with your company's stage of maturity. Ensuring high-autonomy talent lands in high-autonomy environments.

What to Listen For
Alignment between the candidate's preferred level of process and support versus the actual operational reality of your current team.
Diagnostic Inquiry
"Describe an environment where your working style caused friction with others. What caused the tension, and what did it teach you about your ideal conditions?"

Growth Trajectory & Resilience

Curiosity, adaptability, and cognitive bandwidth to expand their responsibilities as your enterprise doubles or triples in scale over the next three years.

What to Listen For
History of stepping outside their formal job description to learn adjacent domains and solve unowned company bottlenecks.
Diagnostic Inquiry
"What is a domain or skill outside your core expertise that you invested significant personal time mastering over the last 18 months?"

How to Implement this Rubric in Your Team

To adopt this framework internally:

  • Assign Dimensions to Interviewers: Prevent redundant generic interviews by assigning specific dimensions (e.g., Interviewer A evaluates Capability & Scale; Interviewer B evaluates Character & Candor).
  • Conduct Independent Debriefs: Require all interviewers to submit written scoring notes before holding group debrief conversations to avoid anchoring bias.
  • Weight Non-Negotiables: Establish that an exceptional score in Capability cannot override a failing score in Character or Contextual Fit.
